Context

Operations leaders inside the heavy/bulky network were spending 12–16 hours a day absorbing pilots, expansions and ad-hoc requests. Nobody could see the full change load.

Approach

Built a capacity-based prioritization model: every change request scored against the leader capacity it consumed, then sequenced against available 'fuel'.

Mechanism

One register of all pilots and expansions, an operating cadence to review it, and a standing decision framework so trade-offs happened once instead of weekly.

Outcome

Leader administrative time reduced to 9–12 hours daily across a global network, with portfolio visibility for the first time.

Context

Change Management and Finance ran three separate project intakes. The same project was submitted more than once, with different owners and different numbers.

Approach

Mapped every intake path, found the true decision points, and designed a single form with conditional routing logic instead of three parallel queues.

Mechanism

Unified intake with routing rules, clear ownership at each branch, and compliance checkpoints built into the flow rather than bolted on afterwards.

Outcome

One intake instead of three — faster submissions, no duplication between teams, and a single source of truth for the portfolio.

Context

Advanced packaging technology existed in the heavy/bulky network but utilization lagged well behind what the equipment and product catalogue could support.

Approach

Sized the entitlement across 100K AMXL products, then built the adoption plan market by market with the teams who had to run it.

Mechanism

Stakeholder alignment across 100+ partners, readiness checklists per site, and tracked adoption against the entitlement rather than against activity.

Outcome

$35M in annual entitlements unlocked across 100K products.

Context

Heavy/bulky returns behaved differently in every market. The cost was known; the recoverable value was not.

Approach

Analyzed millions of rows in SQL to size the gap, then wrote the business case with a staged pilot rather than a network-wide bet.

Mechanism

Cross-functional execution across Product, Engineering, Operations and Finance, with executive approval gates and benefits realization tracked per phase.

Outcome

$300M annual opportunity identified, $50M validated in pilot, $150M+ projected annually at scale.

Context

Sustainability commitments in global returns were treated as a cost centre, which made them the first thing cut under pressure.

Approach

Reframed each initiative around the recovery and disposition economics so the environmental outcome and the P&L pointed the same direction.

Mechanism

Prioritized initiatives by savings per unit diverted, then ran them through the standard program governance with finance sign-off.

Outcome

$75M in annual savings across global returns operations.

Context

North America and Europe reported the same programs with different definitions, so executive reviews argued about numbers instead of decisions.

Approach

Rebuilt the metric tree from the outcome down, keeping only KPIs someone could act on, and retired the rest.

Mechanism

25+ standardized KPI definitions, automated reporting, and a single executive review pack across both regions.

Outcome

50+ stakeholders aligned on one definition set and 70% less reporting effort.

Context

A $3B site was running out of bin space while slow-moving inventory quietly occupied it.

Approach

Segmented inventory by velocity, size and unit concentration to find where capacity was being spent on units that were not moving.

Mechanism

Piloted a bin space optimization solution with the 100-member operations organization, with clear removal criteria and daily tracking.

Outcome

30M cubic feet of warehouse capacity freed, $0.5M first-year savings, and $15.6M in annual savings identified.

Context

Graduates across three institutions were leaving with credentials but without the applied skills employers were actually hiring for.

Approach

Built the business from scratch: diagnostics, curriculum, pricing and go-to-market around an experiential model — 20% theory, 80% application.

Mechanism

Cohort delivery with institution partnerships, employer feedback loops, and placement tracked as the primary success metric.

Outcome

500+ participants trained with roughly 96% placement across three institutions.
